Colour Matching Dice Run to Run: How Reorders Stay Identical
Nobody compliments a factory on colour matching, because when it works it is invisible. A customer buys a second set of your teal-and-copper dice a year after the first, lines them up on the table, and cannot tell which run either set came from. That invisibility is not luck. It is the product of deliberate, slightly unglamorous systems — archived steel molds, written pigment recipes, Pantone-referenced numeral enamel and pre-shipment sampling against a retained golden sample. This article walks through how we keep a reorder identical to the run that came before it, where the drift risk actually hides in each material, and what you can do on your side to make mismatches close to impossible.
1. Why dice colours drift between runs
The colour of a finished die is not one decision; it is a chain of inputs, and every link in that chain can wander. Pigment suppliers ship in lots, and two lots of "the same" blue can sit a visible step apart. Epoxy resins yellow at different rates from batch to batch. Cure temperature shifts the hue of a translucent pour. Mica settles differently depending on how long a mix waits before it is poured. On the metal side, a plating bath is living chemistry — its output changes as it ages and as it is replenished.
Each variable is small on its own. Stacked together, they turn "the same colour" into "a similar colour", and dice are merciless about exposing the difference. Unlike most products, dice from different production runs routinely end up side by side — old stock and new stock in the same retail display, a backer's original set next to the expansion set — so a drift that would pass unnoticed on a t-shirt reprint is glaring on a table. A retailer cannot restock a bestseller with "nearly the same teal". The whole job of a colour-matching system is to pin down every link in that chain before the first run ships, so the second run has nothing left to chance.
2. Same steel, same geometry: the mold archive
The foundation of a matched reorder is tooling that does not change. Every full-custom project we run at YSDICE gets its own steel mold, and once a project ships we archive that mold — which is why a reorder placed a year later can colour-match the original run. That policy sounds like it is about geometry, and it is, but geometry is colour. The crispness of an edge, the polish of a face and the wall depth of a translucent design all change how light travels through and off a die. Cut a second mold to the same drawing and the result will read subtly different in the hand, even with identical pigment.
Archiving the original steel removes that entire category of drift. It also changes the economics of reordering: the one-time mold fee ($600–$2,000 depending on the design) is refunded back as your reorder volume accumulates, so the tooling is built on the assumption that you will come back — and that when you do, the dice must be indistinguishable from the first batch.
3. Recipes, not memory
A colour must never live in a technician's head. The first time a custom colour is approved, it is written down as a recipe tied to that SKU, and every subsequent run is mixed from the record rather than from a photograph or from anyone's recollection of "that nice blue we did". Alongside the paper trail we keep the most honest reference of all: an actual approved set from the original run, retained as the golden sample the next batch will be judged against.
What the colour record for one SKU holds
- Pigment identities and mix ratios for every colour in the design
- Base material reference — resin system or acrylic masterbatch used
- Effect loadings: mica type, glitter cut, glow pigment where applicable
- Pantone references for the numeral enamel
- The approved pre-production sample, photographed and physically retained
This is the least photogenic part of dice manufacturing and the single most important one for a brand. When 26% of our orders are reorders, the recipe file is not admin — it is the product.
4. Numerals matched to a Pantone code
Numbers are where colour drift is most visible, because a numeral sits directly against the body colour and any shift in either one changes the contrast of the whole face. Our numerals are hand-filled with baked enamel, and the enamel is Pantone-matched — which matters for a simple reason: "gold paint" is an opinion, while a Pantone number is an instruction. Two people can argue about whether a gold is warm or greenish; nobody argues with a swatch code.
Baking the enamel does a second job for consistency. A cured, baked fill is stable — it does not keep shifting after it leaves the line, so the face you approve on the photo report is the face your customer sees a year later. If your brand palette has exact codes, send them with your artwork at the quote stage; the free 3D design you receive within three days will show the fills in place on every face before anything is mixed.
5. Where drift risk lives, material by material
Not all materials drift the same way, and an honest factory will tell you where the risk concentrates rather than pretend it is zero everywhere. Hand-poured epoxy — our sharp-edge line — carries the most variables: the resin itself can amber over time, translucent depth depends on the pour, and the five-grit hand sanding that gives a sharp-edge set its glassy faces also influences how saturated a colour reads. That is precisely why sharp-edge runs lean hardest on the recipe file and the retained sample.
Injection acrylic sits at the opposite end. Colour arrives as a compounded masterbatch and the molding process is highly repeatable, which is one reason high-volume acrylic runs are the calmest to reorder. Metal is its own case — the body casting barely matters to colour because the colour is the plating, covered in the next section. Gemstone and wood are natural materials: no two stones or grain patterns are identical, so there we match by careful selection of material lots and set expectations honestly — the variation is the point, and buyers are told so up front.

6. Fresh plating through dedicated partners
For metal dice, colour consistency is decided at the plating stage, and we protect it in two ways. First, all twelve of our electroplated finishes run through the same two dedicated plating partners. Electroplating a consistent gunmetal or antique gold is bath chemistry, and bath chemistry is only predictable when the same shop runs the same spec every time — which is why we do not broker plating out to whoever is cheapest in a given month.
Second, every metal order is plated fresh to that order; we deliberately keep no plated stock on the shelf. A plated finish oxidises slowly as it sits, so "identical" dice pulled from eight-month-old warehouse stock will read duller than a new run beside them. Fresh plating removes shelf age from the colour equation entirely: your reorder and your original run were both plated days before they shipped, so the only comparison that matters is bath-to-bath — and that is what the dedicated-partner arrangement holds steady.
7. Proof before it ships
A colour match is a claim until it is checked, so every YSDICE run leaves the factory through a two-stage inspection — once at the workshop that made them, once again before dispatch — with a photo report. Sets are pulled from the finished batch, inspected, and photographed — and for a reorder, the most important frame in that report is the new run sitting next to the retained sample from the original one, under the same light, so you can judge the match with your own eyes before anything gets on a plane or a ship.

Behind the visual check sits the paperwork: SGS material reports, and EN71 / ASTM toy-safety testing where a market requires it. Third-party audits are welcome any time — a buyer who wants to send their own inspector to watch the sampling will get a bench and good lighting, not resistance.
8. What you can do on your side
Buyers are half of a good colour-matching system, and the habits that help are cheap. Reorder by your original order number, not by a description — "PO-linked reorder of the March run" points at a specific recipe and mold, while "the purple ones" invites interpretation. Send Pantone codes for anything colour-critical at the quote stage rather than after sampling. And keep one set from every run unopened in a drawer: your own golden sample, useful the day you want to compare runs yourself or brief a new supplier of packaging around the exact shade.
It also pays to say out loud when a project is colour-critical. A licensed brand palette, a Kickstarter expansion that must match the base game, a retail line where old and new stock share a shelf — flag it, and the run gets treated with the extra side-by-side checks it deserves. Colour matching is why more than a quarter of our orders are repeat orders; the systems above are simply what that number looks like from the inside.
9. A reorder from PO to pallet: what the timeline actually looks like
It helps to see the machinery from the buyer's side, hour by hour. YSDICE, also known as Dongguan Yushun Hardware Co., Ltd., is a registered dice manufacturer in Chang'an, Dongguan, and a reorder here follows a fixed path rather than a fresh negotiation. Day zero is your email or WhatsApp message quoting the original order number. That number is the key that unlocks everything: the same day, the recipe file for your SKU is pulled, the golden sample comes out of the archive cabinet, and the steel mold comes off the archive rack. The mold gets a bench inspection before it goes anywhere near a press — vents cleared, faces checked under magnification, any storage grease cleaned off. That takes about a day, and it is the only "tooling" step a reorder needs.
Mixing starts from the written recipe, never from the memory of whoever mixed it last time. Before full production begins, a first-article shot or pour is run and physically compared against the golden sample under the inspection-room lights. If it passes, production proceeds; if it sits even half a step off, the mix is adjusted and the first article is repeated. From there the run itself takes the normal production window — roughly 20–25 days for most materials, stretching toward 25–35 days for high-volume sharp-edge or plated-metal work — followed by the second, pre-dispatch inspection with the side-by-side photo described above, then DDP shipping: 3–7 days by DHL, FedEx or UPS for smaller runs, 25–35 days by sea for volume.
Compare that with a first order, which carries 10–15 days of mold cutting plus a pre-production sample loop before production can even start. A reorder skips all of it. In practice buyers who plan restocks about two months ahead of their stock-out date never go empty on a sea-freight schedule, and air freight can compress that safety margin to under five weeks when a launch went better than forecast.
10. What colour matching costs — and what it quietly saves
The honest answer on cost is that a matched reorder is the cheapest order you will ever place with us. There is no design fee, because the artwork is already approved. There is no tooling fee, because the mold already exists — and the original $600–$2,000 mold investment is being refunded back against your accumulating reorder volume in any case. The recipe file, the retained golden sample and the Pantone-matched enamel spec cost you nothing; they are simply how the factory works. The only line items on a reorder are units and freight.
What the system saves is easier to see when it fails somewhere else. A retail line whose restock arrives half a shade off cannot sit on the same shelf as old stock without looking like a defect, and the usual outcomes are a markdown, a return, or a quiet decision not to reorder from that supplier again. A crowdfunding expansion that does not match the base game generates the exact category of backer complaint that follows a creator to their next campaign. Against those outcomes, the discipline of recipes and retained samples is close to free insurance.
One planning note that touches colour: MOQs shape which route you take. Light-custom work — factory designs with your colours or logo — starts at 10 sets with no tooling fee, while full-custom projects start around 100 sets for metal, sharp-edge and rounded resin, and from 500 sets for injection acrylic. Colour-critical brands almost always sit in the full-custom lane, because that is the lane where the mold, the recipe and the golden sample are all dedicated to a single SKU that must repeat for years.
11. Five buyer mistakes that break an otherwise good match
Reordering by photo instead of by order number. A screenshot of dice under unknown lighting is not a specification. Every screen renders colour differently, and a photo taken under warm café light can sit two visible steps from the physical product. The order number points at a recipe; the photo points at an argument.
Approving colour from a screen. The free 3D design is for geometry, layout and numeral placement — it is deliberately not the colour contract. The physical pre-production sample, in hand within 3–10 days, is. Colour-critical buyers should always wait for the physical sample before approving a first run, because everything afterwards is matched to that object.
Splitting one SKU across two factories. Two suppliers can both be individually consistent and still never match each other, because they are consistent to different references. If a second source is genuinely needed for capacity, split by SKU, never within one.
Judging the new run against shelf-worn stock. Dice that have spent a year in a sunlit retail display or a demo bag have UV exposure and handling wear on them. The fair comparison — the one our inspection room uses — is the sealed, retained sample, not the set that has been living on a shelf. We have talked more than one buyer out of a panic by asking them to open their own unopened archive set.
Changing material mid-line and expecting the same colour. A teal that is gorgeous in translucent poured resin will not be the same teal in opaque injection acrylic, because pigments behave differently in different bases and light travels through the two materials differently. When a line migrates materials, treat it as a new colour development with a fresh sample loop, not a reorder.
12. Three colour-critical runs from our floor
A board-game publisher in Germany has reordered the same teal-and-copper retail SKU three times across two years. On the latest run, their own QC team asked for six dice from the new batch and six from their warehouse stock, shuffled. They could not sort them back — which is the entire point of the archive system, demonstrated by the customer rather than claimed by the factory.
A Kickstarter creator came back eighteen months after their base game for an expansion in the same four-colour acrylic swirl. In the meantime the original masterbatch lot had been discontinued by the pigment supplier — the exact scenario the golden sample exists for. We compounded trial lots against the retained set, sent the closest match as a physical sample for approval, and only then released the 5,000-set run. The expansion shipped indistinguishable from the base game, and the recipe file was updated with the new masterbatch identity so the third run starts from the corrected record, not from another hunt.
And a corporate-gifts buyer reordering an antique-copper metal set a year on gives the neatest illustration of why we plate fresh: their comparison set from the first run had oxidised slightly in its box, as plated finishes do. The new batch matched the sealed factory sample precisely — and within weeks of unboxing, the two generations had aged into step with each other.
